Schneider Electric
From a business mindset to a coaching culture — the IMPACT LEADERS journey
Building a coaching culture for senior leaders through the Impact Leaders program (Situational Leadership D&S + 3 months of practice).
Context & Challenge
- The senior leadership team is highly talented and results-focused, but meetings leaned toward business problem-solving rather than coaching and people development.
- A missing coaching culture — they needed a "nudge" to shift from "giving orders" to "coaching questions".
- The worry of "back to square one after training": motivated for a few days, then back to old habits.
Solution
- Rolled out the Impact Leaders program: combining Situational Leadership (D&S Model) with a 3-month practice journey — change the mindset and use it daily.
- A tight roadmap: not just a classroom, but close follow-up, Group Coaching and deep practice time.
- An instructor who truly understands: Ms. Vân's warm, relatable style and grasp of Schneider's context helped leaders open up to change.
Results
- Program quality rating reached 9.0/10 — beyond expectations.
- A shared language: leaders use the Situational Leadership (S–D) "language," choosing the right style and wording for each employee's development level.
- High commitment: assignments applied seriously; a rigorous final assessment with no compromise on quality — forming the reflex of asking the right questions.
- Changed thinking: the question "Have I coached my people today?" gradually became a daily reminder, and employees proactively bring solutions instead of waiting passively.

“From Business Mindset to Coaching Culture”
The journey of building a Coaching culture for senior leadership through the Impact Leaders program.
Context & Challenge
- Imbalanced focus: Leaders only focus on solving daily business issues, lacking attention to coaching and people development.
- The 'post-training shelf' worry: Haunted by ineffective training, where staff only have motivation for a few days before returning to old command-and-control habits.
Solution
- 3-month practical roadmap: More than just theory (D&S Model), the program was accompanied by close follow-up and Group Coaching.
- Mindset transformation: Trainer led practical sessions, helping managers realize there is no 'one-size-fits-all' management style and learn to coach instead of dictate.
Results
- Program rating: 9.0/10 from 25 SE leaders.
- Breakthrough employees: Instead of passively waiting for tasks, employees proactively proposed problem-solving solutions.
- Unified management language: 100% of leaders shared the Situational Leadership (S-D) language for effective communication.
- New cultural reflex: Review cycles turned the question 'Have I coached my staff today?' into a daily guiding compass.

Viet Uc Group
From "negative growth" to the #1 position in shrimp breeding — in just 9 months
Applying the 6 Sources of Influence model to transform the organization end-to-end, pushing organizational health metrics to "excellent."
Context & Challenge
- Before 2025, the shrimp-breeding market leader faced a crisis: slow — even negative — growth for several consecutive years.
- Market share eroded by competitors, rising costs, slow responses, and severely declining profits.
- The Organizational Health Check (OHC) in Feb 2025 exposed hidden "cracks": Alignment 87%, eNPS 62% (low engagement), Organizational capability 76% (a core weakness).
Solution
- Rolled out "Influencer: The New Science of Leading Change" — a commitment to comprehensive change in mindset and behavior.
- Defined vital behaviors for each division: Sales (stay close to the field, win back share), R&D (standardize processes, reduce disease), Engineering & Operations (focus on vital activities).
- Activated all 6 sources of influence in sync — motivation and ability across all three levels: personal, social and structural.
Results
With leadership's commitment and the effective support activities of Newing, Viet Uc achieved spectacular results:
- Alignment: 87% → 93% (world-class).
- Employee engagement (eNPS): 62% → 72.8% (up more than 10 points).
- Organizational capability: 76% → 89% (a historic leap).
- Rose to the #1 position in the shrimp-breeding market in just 9 months.
The steel resolve of the leader
“From now on, I want Viet Uc to be the first company cited by Newing and Ms. Vân for applying the 6 sources of influence model. We will execute our change strategy with the utmost decisiveness, seriousness and professionalism to achieve breakthrough success.”

From routine consulting to individual sales performance rising from 95% to 350% in 12 months
Standardizing consulting around behavioral psychology combined with 1:1 coaching, building a "Kind & Professional" consulting culture.
Context & Challenge
- Team capability: consultants worked by routine, lacking emotion and depth (SPIN, understanding customer pain); weak time management and priority-setting kept conversion below potential.
- Belief & value: a "gap" in conveying core value — parents didn't truly "feel" and "trust" the difference amid fierce competition, lengthening the decision journey.
- Growth strategy: no overall solution to tap the "gold mine" of referrals and the partner ecosystem; the waitlist approach and nurturing process were passive, missing many opportunities.
Solution
- Rolled out a "Consultative Selling" training series combined with 1:1 coaching.
- Rebuilt the consulting scripts based on behavioral psychology.
- Standardized a persuasive solution presentation modeled on top consultants.
Results
- Individual sales performance rose from 95% to 350% after 12 months.
- The team became confident, proactively finding new customers via referrals.
- Parent satisfaction (NPS) rose significantly.
- Most importantly: built a "Kind & Professional" consulting culture.

A 48-Hour Turnaround: Securing 100% Market Share at Large Ponds Despite Massive Price Competition 🦐
Applying the SPIN questioning model and Blue Ocean strategy, the sales team transitioned from selling seed to a comprehensive solution package, successfully converting major agents to stock 100% Viet Uc seed at a higher price.
Context & Challenge
The "price war" trap and the invisible fear by the pond
- Relentless price attacks: As a leading shrimp-seed player in Northern & Central Vietnam, Viet Uc faced deep discounts from rivals — joining the price war would be suicide.
- A different path: Sell added value instead of selling cheap.
- The team's bottleneck: The old style praised the product endlessly, yet went "helpless" when customers called it expensive.
- The invisible fear: Shrimp farmers stand alone by the pond, carrying 100% of the risk from weather and disease with no one to lean on.
Solution
The "Blue Ocean" turning point and the secret of reverse questions
- The training program: Advanced Sales Skills & Blue Ocean Strategy (applying Design Thinking), led by Ms. Truong Thi Bich Van (Newing).
- New tools: A "psychology-reading" formula plus the SPIN question set — replacing one-way product pitching.
- The core shift: Stop selling "just shrimp seed" — sell a "total solution combo": seed + technical support in critical moments.
- The effect: Questions that touch the customer's deepest pain made the solution land naturally, with zero defensiveness.
Results
A spectacular turnaround in the North Central market
- In action right after 2 days of training: Deployed in Quang Ngai and Quang Nam — creating a shockwave within 48 hours.
- 3 biggest dealers in the region: Successfully converted 3 top dealer-farmers in the area.
- From 30% to 100%: Customers who cautiously stocked only 30% Viet Uc seed (70% went to the second-largest rival) now willingly pay a premium to stock 100% Viet Uc.
- Long-term commitment: These major dealers signed a long-term "shared-profit" partnership model with Viet Uc.

MIALALA
From "red alert" to Vietnam's #1 lingerie brand — surpassing leading international brands
By finding one vital behavior and activating the 6 sources of influence, Mialala turned around after 2 years of losses.
Context & Challenge
- Two consecutive years of losses after the Covid pandemic pushed the company into "red alert".
- Serious product quality issues, with growing customer complaints.
- A broken connection between leadership and staff — the very people who should be brand ambassadors had lost motivation.
Solution
- Applied the Influencer Model — finding exactly 1 vital behavior: "Invite each customer to try at least 3 sets when they enter the store".
- Activated all 6 sources of influence at once: turning staff into "Beauty ambassadors," deep consulting-skills training, contests & success-sharing, quick start/end-of-shift huddles, a sales-linked reward system, and encouraging staff to become brand KOLs.
Results
- First 3 days: a clear system-wide change, staff proactively invited customers to try more sets.
- After 2 months: the first positive profit after 2 years of losses.
- Now: expanded to 50 branches nationwide.
- #1 position: at Aeon Mall and Vincom, sales surpass leading international brands.

“The Influencer Model isn't just a management tool — it's a "magic wand" that helps leaders unlock their people's potential to achieve the extraordinary.”

From 2–3 appointments a week to 3 appointments a day
Igniting the whole admissions team's motivation, applying the 6 sources of influence and vital-behavior habits to open the appointment funnel to the max.
Context & Challenge
- Missing targets lowered motivation; no habit of performing enough vital behaviors (VBs) daily.
- SPIN wasn't deep; new skills weren't applied in practice.
- Lack of leads; funnel conversion rates below expectations.
- Not yet fluent with the standardized sales tools/scripts/formulas.
Solution
- Raise skills to lift funnel conversion (QL–HL, HL–SU, SU–NE); train referral-asking skills for admissions consultants and supervision skills for admissions managers.
- Boost the whole team's motivation, change self-limiting beliefs to break through targets; each person sets goals and commits to executing VBs for the new school year.
- Accompany managers in rolling out the 6-sources-of-influence strategy and effective VB supervision (PEP/SB/daily meetings); advise on strategy and develop leadership skills.
Results
- Averaging 3 appointments a day.
- Opened the appointment funnel to the max (previously only 2–3 appointments a week).
- A proactive, disciplined team executing vital behaviors every day.

The sales team of Mirai General Clinic (Mirai Healthcare) upgraded their consulting, presentation, and customer-interaction skills — mastering the pace of each consultation and lifting their conversion rate.
“The course helped me realize how important it is to personalize questions to connect subtly, without pressuring myself or the customer. I learned to proactively ask a closing question about next steps right after each presentation. Applying 2-3 interactions consistently in every session made my consultations far more coherent and effective.”
Nguyễn Thị TrangSales Staff · Mirai Healthcare“The program completely changed how I prepare for and deliver a sales presentation. Ending every session with a clear call to action and listening to customer questions has noticeably boosted my conversion rate.”
Đỗ Quỳnh TrangSales Staff · Mirai Healthcare“I deeply realized that intense focus and thoroughly preparing materials — memorizing the pitch before meeting a client — are what truly determine the outcome. The course also helped me optimize my daily productivity with the 20-minute-focus, 5-minute-rest time management method. It has been a real springboard to becoming more confident and professional when working with partners.”
Đỗ Văn ThắngSales Staff · Mirai Healthcare“Ms. Bích Vân gave me highly practical situational skills right at the negotiation table. Erasing a 20-year limiting belief — leading a team to 50% growth
Removing the "I'm not good enough" belief held for 20 years, confidently leading a team to outstanding growth.
Context & Challenge
As a leader in tech, my work runs on logic and data, yet every day I fought an inner battle with a small voice saying "I'm not good enough," along with a fear of being judged. I knew the management theories, but I needed help to resolve these nagging doubts at the root.
Solution
My biggest "aha" came during Timeline Therapy®: I clearly saw how the fear of "letting others down" had quietly become a brake on many big decisions. The reframing questions collapsed my limiting belief.
Results
I'm still me, but a more flexible and happier version. Now I'm a leader who keeps my core values while adding empathy and flexibility. I work with both calm and performance — and I've led a team to 50% growth year-over-year.
“I led a team to 50% growth year-over-year, right after I "erased" a limiting belief I'd held for 20 years.”

Trần Thị Hồng Vân
Turning rigid integrity into leadership strength
Transforming a core value from a barrier into flexible leadership strength and inner peace.
Context & Challenge
I lead as my true self. My two core values are Integrity and Fairness — they made me successful but were also my biggest "brake." I pushed them to the extreme: anyone late, I'd instantly get angry; anything I saw as unfair, emotion immediately drove my actions. Outwardly I was a decisive CEO; inwardly there was no peace.
Solution
My biggest "aha" was realizing: I have a choice. I don't have to get angry when someone is late, don't have to charge in like a hero when I see unfairness. I have the power to choose my emotions and my actions.
Results
I understood it all comes from me. By adjusting my attitude and actions, we became happier. Now I know how to "detach" from emotions, live more present, choose "the battle to fight," and be grateful for small progress. My rigidity created pressure; my flexibility creates space for the team to grow.
A MESSAGE
You can't change with logic or short courses alone. We need deep change from the subconscious and emotions. Most important is mastering emotions to lead flexibly, instead of letting instinct drive you. This is the EQ of a leader.
“I used to be a slave to my integrity. NLP helped me turn it into strength.”

Uyên Trần
No more "dimming my own light" — proactively leading breakthroughs
Overcoming the "not good enough" belief and self-protection mechanism, shifting from defense to proactive leadership.
Context & Challenge
I used to feel I was "not good enough," as if my achievements were "luck" rather than real ability. This feeling of "not enough" controlled every action. Facing a challenge, I'd shrink, rationalize not doing it, putting myself in a passive, stressful position. I built an entire fortress of defense just to protect my own safety.
Solution
My biggest moment: I can't rely on my boss my whole life to feel capable. I have to build that inner "muscle" myself. Relying only on external factors, I'd forever be a "follower." Inner steadiness is what truly radiates.
Results
The biggest change is in my inner dialogue. Before, feedback made me torture myself; now it's a "data point" to improve. My team sees me calm with feedback and feels more confident. My boss trusts me with key projects. The more confident I am, the less I need to "prove" myself. My mindset shifted from "victim" to "owner" — far more positive.
“I used to "dim my own light" out of fear.”

Trang Đặng
From "black and white" to mastering emotions
Shifting from a rigid, controlling style to flexible leadership that's patient yet still decisive.
Context & Challenge
My background is Project Management, defined by three phrases: "Fast action," "Tough" and "Meet deadline." When I moved to Head of Operations, my old "operating system" began to fail. Operations is a stream of unpredictable problems, "gray areas," and complex human interaction. I "over-forced" the team to my standards, breaking relationships. People saw me as a "hard head." Even in a senior role, I had only 50% belief that I would succeed.
Solution
The biggest moment wasn't a complex formula, but a radical shift in perspective — the "Dissociation" technique. Stepping out of the emotion, seeing life as a play, standing back like an audience watching a film. From there I realized: I "attract" what happens through my own thinking. The team's resistance reflected my rigidity. When I overcame my own emotions, I changed the world around me.
Results
My relationship with the team improved markedly, and I earned their respect. I mastered my emotions — even when someone objects, I don't hate them and keep working normally. I try to truly listen, slow down, be more tolerant. No longer a "hard head," I'm still fierce about goals but with added patience and understanding.
A MESSAGE
Leadership isn't about "controlling" others, but "mastering" yourself. Don't let others label you, and don't let your past label you either. Your value is limitless — your job is to "unlock" it.
“I used to think "black and white" was strength.”

Đinh Thị Mộng Vân
From a "must-win" mindset to a Win-Win negotiator
Removing limiting beliefs with Time Line Therapy®, shifting from an imposing pattern to leading the team through self-driven motivation.
Context & Challenge
Successful on the outside, but still "down" on the inside
Before this course, I was a results-oriented person and had been through some spectacular transformations. Yet the pressure of leading a sales/admissions department always carried hidden shadows:
- Fluctuating energy: Sometimes I'd suddenly lose motivation, my mood would drop, and doubt about my own ability would arise.
- The "Must-Win" pattern: Before every meeting or partner discussion, I'd enter with a must-win mindset, using logic and imposition to persuade. This unintentionally created invisible resistance from the team and suffocating pressure on myself.
- Vague about NLP: I'd heard a lot about Neuro-Linguistic Programming but never studied it properly, and wondered whether it truly created breakthroughs or was just hollow "healing" theory.
Solution
Uprooting limits and mastering the negotiation strategy
- Time Line Therapy®: The moment of hitting bottom and breaking through. I cried as I was guided back along my timeline to look deeply into myself, "release" accumulated negative emotions and break deeply hidden limiting beliefs.
- Win-Win Negotiation Strategy: NLP didn't teach me to "speak well," but to change my entire mindset: lower the ego, put the organization's highest goal first to bring the negotiation to a balance where all sides win.
Results
Mastering the inner mind, scaling the sales system outside
- Mastering my state: I recognize my emotional flow; whenever negative signs appear, I bring myself back to balance to make sharp decisions.
- Optimizing sales training materials: Integrated the NLP negotiation model directly into internal training, arming the team with the "words as weapons" to understand customers and independently break through sales.
- Freeing up space for the team: From imposing to leading; the team works proactively and collaborates in smoother Win-Win harmony because the boss now knows how to activate each person's self-driven motivation.
A MESSAGE
Hands-on leadership isn't about using willpower or iron discipline to force yourself and your team. If sales stall, the team lacks fire, or you yourself are burning out — stop looking for external solutions. Deep change must start from the subconscious and emotional management.
“A true negotiator always enters a negotiation with a Win-Win mindset, aiming for the highest shared goal.”

From losing a job at 40 to a "reborn" expert & NLP Coach
After 6 months, from a job-loss crisis to a renewable-energy expert, breaking through income and inspiring leadership.
Context & Challenge
The fall of 2025 and the challenge of "transforming" myself
I went through a deep low at 40 when I was unexpectedly let go at the end of 2025. This threw me into a heavy psychological crisis — loss of confidence, constant self-doubt, and surrounded by the fear of failure. I longed to find myself again to start over, and to find an effective management formula to become an inspiring leader. I realized I needed a complete "transformation" from deep at the root of my thinking.
Solution
Unlocking the brain's mechanism and "operating on" limiting beliefs
- Mastering the mind: Understanding the Conscious–Subconscious mechanism, overcoming fear and managing my emotions.
- Goals & motivation: Setting PESMART goals, applying the "Dopamine Hack" to sustain positive energy.
- Timeline Therapy®: Releasing negative emotions and limiting beliefs to become an inspiring leader.
- Communication & negotiation: Using deep-connection techniques (Rapport) and Win-Win negotiation based on the "18th camel" mindset.
- Selling & persuasion: Mastering language with Chunking and the SPIN model to win over the toughest partners.
Results
A spectacular transformation after 6 months
- Becoming a renewable-energy expert: Repositioned myself as a renewable-energy consultant after 18 years of work, partnering with top corporations to build green plants in Vietnam.
- Breaking through income: Realized the first milestone on my financial-freedom roadmap with passive income of VND 35 million/month.
- Building discipline the easy way: Consistently waking at 5:00 a.m. and doing yoga every day, gently.
- Shifting to an inspiring leadership style: Learning to let go of control, trust and empower my staff, while understanding my family more fully.
A MESSAGE
Procrastination, deadlock or fear isn't due to a lack of ability or discipline — it's a sign the old thinking system needs an upgrade. When the inner world is clear, every external goal of breaking through sales or leading the team is conquered automatically, easily and joyfully!
“In December 2025 I was in a job-loss crisis; by June 2026 I was reborn with my dream job, positioned as a professional NLP Coach.”

Nguyễn Công Cẩn
From "thinking I knew myself" to a master of Win-Win negotiation
Unlocking the "mind map," mastering Chunking and Win-Win negotiation, leading flexibly and scaling performance across the whole team.
Context & Challenge
The leader's confidence trap and the invisible performance ceiling
As an Achiever always chasing results, I used to lead by instinct and past success, always thinking I communicated well and mastered every situation. But in real management, I still hit barriers:
- Communication deadlock: There were conversations where words caused a mismatch, but I couldn't explain the root cause.
- Imposing my perspective: I often saw problems entirely through my own "mind map" and unintentionally forced others to comply, leaving team discussions stuck.
Solution
Unlocking the mind map and owning the art of Win-Win negotiation
- The map is not the territory: Everyone — from staff to customers — has a different "mind map." Understanding theirs helps me stop judging and adjust my behavior to fit.
- Framing language (Chunking Up/Down/Across): A language-orchestration toolkit: Chunk up to find consensus, Chunk down to clarify solutions, Chunk across to widen alternatives.
- "Both sides win" negotiation: A precise negotiation formula that unpacks conflict to always find a solution where my partner and I both win and are both happy.
Results
Leading with insight and scaling performance across the whole team
- Upgraded EQ and better conduct: I communicate with intent, deeply understand the other person's worldview, making every relationship better.
- Flexible leadership: "advance, retreat, move sideways": No longer imposing one-way goals; interacting with the team and flexibly adjusting strategy to find the optimal solution.
- Sales breakthroughs from understanding customers: Applying the Win-Win formula, negotiations become gentler and deals close faster.
- Scaling results to teammates: Applying the method in sync with colleagues to build an army of breakthrough sales and leaders.
A MESSAGE
Many leaders think they already understand themselves and their team, but in reality we usually see only the tip of the iceberg. Step out of your comfort zone to upgrade your "thinking operating system" and master the art of Win-Win negotiation.
“I was confident I understood myself 8–9 out of 10, but NLP made me realize I only understood 5–6 — the awakening completely changed how I negotiate.”

Context & Challenge
- A longing to upgrade myself: I always wanted to explore myself more, upgrade, and especially transform my inner self.
- Barriers in negotiation and communication: Before, I saw effective negotiation and communication through language as extremely difficult and stressful.
Solution

- Real scenarios close to business: The instructor combined theory with scenarios tied to operational needs to share, guide and coach.
- A generous team of instructors and assistants: Assistants supported directly, from 1:1 coaching sessions to small groups, so learners could practice more on their own issues.
Results
- Mastering negotiation and communication: Bargaining is now very easy for the person I am today.

From a "life sentence" to high-performance leadership
Clearing emotional clutter at the root, mastering the Hierarchy of Ideas, shattering limiting thoughts and directly transferring it to the team.
Context & Challenge
The success trap at a senior position and the pain of a "life sentence"
As a Deputy CEO for HR and development, I've always loved learning and graduated from many coaching programs. But I still faced invisible barriers:
- Prejudice about NLP: I'd heard a lot of negative information, thinking NLP was a form of unorthodox hypnosis, so I was wary.
- Trapped in the comfort zone: Old thinking patterns — "life sentences" — that once made me successful had now become a brake.
- "Niggling" about my own ability: Even in a senior role, I sometimes got stuck in limiting questions like "Am I good enough?", slowing my decisions.
Solution
Uprooting system errors and unlocking the consensus matrix
- Healing and clearing emotional clutter at the root: A deep process going straight to the source, helping me recognize and completely break the "life sentences" and limiting beliefs.
- Language matrix & consensus framing (Hierarchy of Ideas): The art of orchestrating language to respect each person's worldview while finding common ground for the highest consensus.
Results
High-performance leadership and a burst of breakthrough energy
- Shattering limiting thoughts: Ending hesitation about my ability, focusing 100% of energy on the goal, handling work with outstanding speed and effectiveness.
- Mastering internal negotiation: Negotiating with customers, resolving internal conflict, even getting budget approval from the board became easier and smoother.
- Immediately teaching 2 transfer courses to the team: Taught 2 core topics right away: "How to negotiate successfully" and "How to listen and resolve internal conflict."
“Ms. Bích Vân's NLP is a deep program that goes straight to the root, helping me break the "life sentences" that used to hold me back.”

- Owning a confident mindset for goals: I regained absolute confidence from the subconscious level, ready to take on big responsibilities and revenue numbers.

From a "Victim" mindset to an "Agent" leading the sales team
Mastering negotiation (Chunking, Reframing, SPIN) and Time Line Therapy®, helping the sales team release inner conflict and self-generate motivation.
Context & Challenge
- Trapped in a Victim mindset: There were times I hit a wall, letting negative emotions take over and stall me; I realized I was on the "Victim" side instead of mastering the situation as an "Agent."
- A people-management crisis: Leading a sales team, I struggled when the team lacked fire, hesitated, and inner conflict held back action.
- Employees disconnected from the shared goal: I was stuck finding ways to help staff be 100% present with the goal and tie personal desire to the organization's shared purpose.
Solution
- The art of language and top-level negotiation: The Chunk Up/Down/Across, Reframing scripts and the SPIN model gave me sharp verbal weapons to dissolve any resistance.
- Time Line Therapy® & emotional management: Being present, precisely naming and understanding the root cause of negative emotions; drawing a positive lesson instead of avoiding.
- Awakening the team's mission & potential: Logical Levels helped me see that everyone holds limitless hidden potential, just not yet unlocked the right way.
Results
- Shifting to an Agent mindset: Ready to take on and handle every issue positively, 100% committed to future action.
- Releasing inner conflict for Sales: Applying NLP to help staff unpack and resolve inner conflict at the root — the cause of their hesitation.
- Training staff to self-generate motivation: Using the art of language and deep inquiry to help each person find a life purpose tied to work and flip their own motivation "switch."
A MESSAGE
Don't try to fix employees' behavior by shouting or forcing, because psychological conflict is what's really locking their feet. To transform the team, the boss must be the first to step up to the Agent side, master emotions and see through their own thinking operating system.
“My biggest transformation is mastering the "Agent" mindset. When the boss is clear, the team automatically commits to the shared goal.”
